Recently, while reflecting on my first three months of command, I came to realize the time it took to incorporate change throughout my organization.  There was an apparent lack of overall physical ability required of a light infantry organization to execute key METL tasks in any environment.  I wanted to change the physical resilience of the Soldiers to improve capability and overall readiness through rigorous training during morning PT sessions and supplemental PT sessions in the afternoons.  My first approach was a command philosophy briefing followed by subsequent breakout sessions with my platoon leaders and platoon sergeants.  I thought for sure change would be quick, so I could focus on other areas requiring improvement in the organization.  However, the rapid change I wanted took longer than expected due to a lack of “buy-in” at the team-leader/sergeant (E-5 to E-6) level.  Inherently, I spent more time with my platoon leaders and platoon sergeants due to proximity from training meetings and after PT discussions.  In retrospect, I would have spent more time with my junior NCOs to gain a shared understanding of what I wanted to achieve based on a problem with physical toughness.  I recommend commanders and platoon leaders, upon recognition of a unit problem, beginning with the lowest level of leaders to expedite change when necessary.
